So how did we lead and implement the business TRANSFORMATION?
As part of this pharmaceutical company’s transformation journey, its R&D organisation had undergone a vast transformation: adjusting and downsizing the existing organisation, closing the sites, and centralising all activities.
@EnablingChange joined the client organisation at the point when they were preparing for the next phase of the transformation journey: defining a new R&D model and clarifying how to implement and rebuild the momentum. The challenge the leadership team faced was: how to coordinate the transformation journey to enable a common direction across the business?
Our Approach:
Working with the client, we developed a structured process to align and mobilise the R&D Leadership Team. The approach was structured in short SPRINTs with clear deliverables:
develop a shared understanding of the learnings and required change impact from both the existing project portfolio and the new operating model
bridge the transition into living the new operating model, ensuring a clear direction and transformation journey; clear organisation, roles, responsibilities, and ways of working (building the future culture and case-for-change).
Key Deliverables:
‘As-is’ mapping to ‘to-be’ mapping to ensure the right size of the organisation
Transformation roadmap for the next 2 years, detailed plan for rightsizing process in the coming quarter and beyond
Definition of roles and responsibilities in the new operating model
Foundation for ‘case-for-change’ and ‘change communication’
Mapping transition from ‘current culture’ to ‘desired culture’
Transformation training and toolkit
The Results:
The mobilization process has overall increased ownership alignment among the Leadership Team for the transformation journey and enhanced the shared ability to lead and implement the transformation.
